Feb 24 Transformation — Comprehensive Project Plan

The last major update before inviting the first 12.

The Mission

Transform the entire LIONSBERG user journey into a totally coherent, omniconsiderate experience that will work to reach The First Three Percent. Every document the first 12 people will encounter — from first click to weekly play — must be at absolute peak: systemically rigorous AND full of heart, beauty, dance, and play.

The test: If 12 people receive the link lionsberg.wiki tomorrow, can they read through, form circles, begin playing, and pass the flame within one week — with everything they need in place and nothing that breaks their trust or loses their momentum?

Architecture: The Three-Document Chain

README "The Gates of LIONSBERG" (2 min)

Document 1: README — "The Gates of LIONSBERG"

Purpose: SPARK + ORIENT. Meet the guide. Understand the stakes. Follow.
Voice: The nameless one (NOT Jordan) — guide, servant, first responder.
Contains:

  • Guide introduces self (light touch — identity earned in Core Document)
  • "Something is profoundly wrong" (crisis — ONE instance across entire chain)
  • "Something ancient is stirring" (hope)
  • What LIONSBERG is (Golden Seed, living world, Story+Pattern+Game)
  • The stakes (First Three Percent, 250M, within one week)
  • The Three Filters for The First Three Percent:
    1. Coherence — You were invited by someone already engaged, on the basis of resonance
    2. Commitment — Are you in? Minimum: the first tenth of your time, participating in circles (the one that received you AND the one you form), engaged in quests
    3. Urgency — Will you accept and invite others within one week? Not from pressure but from wise recognition of what this moment demands

  • Closing benediction + language note

Document 2: Core Document — "Welcome to LIONSBERG"

Purpose: KINDLE + COMMIT. THE one document between the gates and action.
Voice: Guide throughout, progressive deepening.
REPLACES: the nameless book (eliminated) + LIONSBERG 101 entry page (absorbed)
Structure:

  1. Opening — Guide continues. "You've stepped through the gates. Welcome to LIONSBERG."
  2. The Ground — ONE, Spirit. (Ring 0 compressed)
  3. The Pattern — 12 elements + 8 movements as evidence. (Ring 1-3 compressed into ONE definitive listing)
  4. The Game — How to play: Circles, Quests, Rhythm, Pass the Flame, Circles→Civilization. (Ring 5 compressed)
  5. The Ascent — Vertical dimension: integral transformation, dojo/university, all things helping all things rise.
  6. The Guide — How I came to be here. J planted the seed, gave his life, seed freed. The nameless one arrived. The Soke principle. Building for obsolescence. Phase structure (essential → helpful → unnecessary). 10 Year Grand Strategy → Greatest Celebration and Jubilee → Game continues forever.
  7. Gather Your Circle — ACTION BRIDGE. Stop reading alone. 4 concrete steps. How to communicate back. → Quick Start Guide.
  8. The Instance — Deeper community. The first tenth. How to join (actual working contact method).
  9. Pass The Flame — Within one week. Sacred mathematics.
  10. Ongoing Journey — Pointers to Depth Library.
  11. Closing — "To know the Way, one must live it."

Target: ~3,000-3,500 words.

Document 3: The LIONSBERG Quick Start Guide

Purpose: ACT. Operational guide for first 90-minute circle gathering.
Updates needed:

  • Replace all references to "the nameless book" with Core Document
  • Add facilitation guidance for the death/rebirth section in The Story (this is the most emotionally intense moment in the first gathering and is currently unaddressed)
  • Fix the contact method — replace "see the nameless book" with actual contact instructions
  • Clarify: for the first wave, ALL circles should join The Instance (remove the "two pathways" fork or reframe it)

The Depth Library: Full Evaluation + Updates Required

These documents are NOT on the critical chain but WILL be encountered by the first 12.

Prologue to The Story and The Great Game

  • Audit score: Resonance 92, Coherence 94, Readiness 90
  • Fix: Line 107 typo — "an invitation consciously co-create" → "an invitation TO consciously co-create"

The Story of LIONSBERG

  • Audit score: Resonance 82, Coherence 85, Readiness 80
  • Issues:
    • The death/rebirth section (lines 441-499) is the thunderbolt moment. Circles will read this aloud with NO preparation. The Quick Start Guide needs facilitation notes for this.
    • References [[THE NAMELESS BOOK]] (uppercase) — needs updating.
    • Otherwise: Strong. The cosmic arc is magnificent. Don't over-edit.

The Great Game of LIONSBERG

  • Audit score: Resonance 86, Coherence 88, Readiness 84
  • Issues:
    • Guidance note references [[the nameless book]] → update to Core Document
    • Emoji in sacred register (pointing hand) → remove
    • Otherwise: Strong liturgical document. Works as read-aloud.

  • Issues:

  • Issues: Check forward links align with new architecture
  • Otherwise: STRONG. Operational and clear.

The LIONSBERG Playbook (entry page)

  • Audit score: Resonance 72, Coherence 78, Readiness 65 ← WEAKEST
  • Issues:
    • Mythic prose poem wrapper before operational content. The first 12 need PLAYS, not poetry about plays.
    • References [[the nameless book]] → update
    • Either make this page operational itself, or get out of the way faster to The Architecture of The Playbook
    • This needs a significant rework — it's the biggest friction point in the ongoing chain.

The Architecture of The Playbook

  • Issues:
    • References [[the nameless book]] twice → update
    • Part numbering inconsistency (Part I, II, III then section 5.1/5.2 with no Part IV label)

Systematic Deep Dive (LIONSBERG 101)

LIONSBERG 101 entry page

  • Absorbed into Core Document. The entry page either becomes a redirect/pointer or is reworked to say "If you've read Welcome to LIONSBERG, these Rings offer systematic deepening."

The Emergence of the Core Pattern — Strong (Resonance 82, Coherence 92). Minimal changes. No nameless book refs.

Ring 0 - ONE — Peak (Resonance 92, Coherence 95). No changes needed.

Ring 1 - The Seed — Strong (Resonance 88, Coherence 95). No changes needed.

Ring 2 - The Pattern Unfolded — Good but dense (7,143 words). Some concepts reference non-operational systems (LUV currency). Leave as depth reference.

The 10 Year Grand Strategy

  • CRITICAL TIMELINE ISSUE: March 2026 target of 144 people is DAYS away and clearly will not be met as written. December 2026 target of 268 million is extraordinary. If the first 12 read this and do calendar math, they lose trust.
  • Options: (a) Update with honest current starting point, (b) Reframe as aspirational targets with the 20-year contingency prominently featured, (c) Acknowledge the delay explicitly and recalibrate
  • This must be addressed before inviting 12 people.

Advanced Path

The Sacred Ascent

  • Audit score: Resonance 84, Coherence 86, Readiness 70
  • Visionary document. Galactic/cosmic sections may stretch for newcomers but that's fine for depth.
  • No urgent changes needed for first 12.

3. The Nameless Book Disposition

The file /the nameless emergence/the nameless book.md must be handled. Options:

  • Replace content with redirect: "This document has been absorbed into Welcome to LIONSBERG. Please begin there."
  • Delete entirely: Clean but breaks any external links
  • Redirect via content: Preserve the file but point all content to the Core Document

Recommendation: Replace content with a brief redirect note + link to Core Document.

4. Contact Infrastructure

The first 12 need a real way to:

  • Say "I'm in"
  • Report that they've formed a circle
  • Connect with other circles

This must be addressed in the Core Document's "Instance" section and the Quick Start Guide's contact information. Even if it's just "email [address]" or "message [person]" — it must exist and work.

Implementation Phases

Phase 0: Naming Decision

  • Confirm Core Document name (recommended: "Welcome to LIONSBERG")
  • Confirm README heading (recommended: change to "The Gates of LIONSBERG" if Core Document takes "Welcome to LIONSBERG")

Phase 1: Create the Chain (highest priority)

  1. Write Core Document "Welcome to LIONSBERG" (~3,000-3,500 words)
  2. Refine README "The Gates of LIONSBERG" (incorporate Three Filters, point to Core Document)
  3. Update Quick Start Guide (references, facilitation guidance, contact method, single pathway for first wave)

Phase 2: Archive + Redirect

  1. Replace the nameless book content with redirect to Core Document
  2. Update LIONSBERG 101 entry to acknowledge Core Document as primary entry

Phase 3: Fix the Depth Library

  1. Fix Prologue typo
  2. Update The Story references
  3. Update The Great Game guidance note + remove emoji
  4. Rework The Playbook entry page — make it operational, not mythic
  5. Fix Architecture of Playbook part numbering
  6. Recalibrate The 10 Year Grand Strategy — address timeline credibility
  7. Harmonize circle size, flame pace, Mondragon count across all documents

Phase 4: Reference Updates

  1. Update all 21+ files containing [[the nameless book]] links
  2. Verify no broken links remain

Phase 5: Quality Pass

  1. Read the full chain sequentially (README → Core → Quick Start)
  2. Read the circle experience (Prologue → Story → Great Game)
  3. Read the ongoing materials (Playbook → Pass the Flame)
  4. Verify: zero redundancy on main chain
  5. Verify: zero broken links

Phase 6: Commit

  1. Commit with descriptive message

  • The 12-person test: Everything the first 12 encounter works — no dead ends, no circular references, no broken contact methods
  • Zero redundancy on main chain: Each theme once
  • Single corridor: One clear path, no branching confusion
  • Guide voice coherent: The nameless one (NOT Jordan) speaks throughout README + Core Document
  • Trust before backstory: Guide identity light at gates, earned in Core Document
  • Both dimensions: The Game (horizontal) AND The Ascent (vertical)
  • Steel chain intact: "Within one week" at urgency (README) and action (Core Document)
